This uncertainty creates a fundamental tension between providing enough information to build trust and overwhelming users with excessive detail.

The Two Extremes: Black Box vs. Data Dump

Most teams respond to this anxiety by choosing between two unsatisfactory approaches. The Black Box hides all internal processes, keeping the interface simple but leaving users feeling powerless. At the other extreme, the Data Dump streams every log line and API call, creating a firehose of information that leads to notification blindness. Users eventually ignore the constant stream—until something breaks, and then they lack the context to diagnose the issue.

Neither approach addresses the nuanced need for an ideal level of transparency. The Black Box erodes trust, while the Data Dump destroys the efficiency gains that autonomy promised to deliver.

Finding the Balance

In a previous article, "Designing for Agentic AI," we explored interface elements that foster trust, such as Intent Previews (showing the AI’s intended action beforehand) and Autonomy Dials (giving users control over how much the agent does independently). However, knowing which elements to use is only half the battle. The harder question for designers is knowing when to deploy them. How do you identify which moment in a 30-second workflow requires an Intent Preview and which can be handled with a simple log entry?

The Decision Node Audit: A Structured Method

To answer that question, this article introduces the Decision Node Audit—a collaborative process that maps backend logic to the user interface. Designers and engineers work together to pinpoint exactly which decision nodes (the points where the AI makes a probabilistic choice or takes a critical action) require transparency. The audit also incorporates an Impact/Risk matrix to prioritize which nodes to display and which design patterns to pair with them.

Steps in the Decision Node Audit

  1. Map the workflow: Document every step the AI takes, from receiving input to producing output.
  2. Identify decision nodes: Highlight steps where the AI evaluates multiple possibilities with varying confidence or risks.
  3. Assess user impact: For each node, determine how much the user cares about the outcome and the potential harm of an error.
  4. Choose transparency level: Select from design patterns (e.g., Intent Preview, log entry, progress bar) based on the node’s importance.
  5. Test and iterate: Validate the chosen transparency with real users to ensure it builds trust without overwhelming.

Case Study: Meridian Insurance

Consider Meridian (a pseudonym), an insurance company that deployed an agentic AI to process initial accident claims. Users uploaded photos of vehicle damage and a police report, then the agent disappeared for a minute before returning with a risk assessment and payout range. Initially, the interface simply showed Calculating Claim Status. Users grew frustrated because they had submitted detailed documents and felt uncertain whether the AI had even read the police report, which contained mitigating circumstances. The Black Box approach eroded trust.

Conducting the Audit

To fix this, Meridian’s design team conducted a Decision Node Audit. They discovered that the AI performed three distinct, probability-based steps, each with numerous sub-steps:

  • Image Analysis: The agent compared damage photos against a database of typical crash scenarios to estimate repair costs, generating a confidence score.
  • Textual Review: It scanned the police report for keywords affecting liability (e.g., "fault," "weather conditions"), also with a confidence metric.
  • Risk Assessment: It combined both analyses to calculate a payout range, weighing uncertainties.

The team realized that users needed visibility into each major node—especially the confidence scores for image and text analysis—because errors in those steps could lead to unfair payouts. They implemented Intent Previews for the image and text reviews, showing the AI’s analysis before finalizing the risk assessment. This transparency restored user trust and reduced the anxiety of waiting.

The Impact/Risk Matrix

The Decision Node Audit alone isn’t enough; you need a way to prioritize. The Impact/Risk matrix plots each decision node on two axes:

  • User impact: How much does the user care about this node? (e.g., financial decisions matter more than mundane checks)
  • Risk of error: What is the potential harm if the AI makes a mistake at this node? (e.g., compliance errors vs. irrelevant suggestions)

Nodes in the high-impact/high-risk quadrant require the richest transparency—like an Intent Preview with user confirmation. Low-impact/low-risk nodes can be represented by a simple log entry or a checkmark. Medium nodes might use a progress indicator or a short summary.

By systematically auditing decision nodes and using an Impact/Risk matrix, designers can identify the exact moments when users need visibility.
